Turn each measure into a repeatable package: the why (expected impact), the where (site pre‑conditions), the how (steps, screenshots, BMS points), the guardrails (comfort and compliance limits), and the proof (M&V method). Include a time estimate and resource needs so planners can build realistic waves.

Templates prevent drift. When a chiller reset is documented the same way every time, results are predictable and safe. Store packages in a shared library and version them as you learn. Your tenth rollout should be faster and better than your first.

Prioritise by ROI

Not every site needs every measure, and not every measure pays back equally. Use baselines, opportunity sizing, and constraint checks to choose the next wave. Rank by £ impact, ease, and risk, then commit to a two‑to‑four‑week sprint so momentum never stalls.

Feed results back into the model. When a measure outperforms, scale it sooner; when it underperforms, adjust assumptions or prerequisites. Over time, you build a living playbook that reliably converts effort into savings.

Enable local teams

Scaling is a people problem as much as a data problem. Assign clear owners at site and regional levels, give them dashboards that show what’s next and what’s blocked, and measure throughput (tasks completed) as well as outcomes (verified savings). Provide fast escalation paths for controls issues and set sensible SLAs so nothing languishes in limbo.

Recognition matters. Publish a simple league table and celebrate the teams that ship. As adoption grows, standardise naming, tagging, and evidence capture so audits are easy and knowledge transfers naturally.
